put them all on a boat together as stowaways. they can choose to keep hiding, attempt to join the crew, or attempt to take over. there’s some precious cargo aboard that a lot of pirates are after. maybe a map to some long hidden treasure.

A plot I did and liked a lot: everyone’s character is a dead person that’s been brought back to life by the god of the dead. Maybe they died 5 minutes ago, maybe they’ve been gone for centuries, but this deity has brought them back for a special quest, and the characters have to do it or else the god will just let them be dead again

Use a situation where they have to roll to pick one of six doors and don’t tell them which has what and put tiamat behind one and bahamut behind the other.. see how fast they panic
